Understand the work

I start with the people doing the job, the decisions they make, and the friction slowing them down. The system comes after the problem is clear.

Build the first useful version

I turn the workflow into something people can use. That makes the tradeoffs visible and gives the conversation something concrete to react to.

Keep it tied to the business

A product is only useful if it fits the work around it. I think about adoption, handoffs, human judgment, and the outcome the system is supposed to improve.

Judgment

How I decide what a system should do.

Use AI when

the input is unstructured, interpretation matters, or several different outputs would all be reasonable.

Use ordinary software when

the rules are already known, the output has to be exact, or permissions, transactions, and records are involved.

Keep a person in it when

the consequences are significant, confidence is low, or the context can't be reliably verified.

Adoption decides whether any of it mattered: a system nobody adopts didn’t work. The hardest problem is often earning trust from someone whose spreadsheet already works for them.
